Stages of CX operational excellence for large companies
Listening tools and CX platforms are deployed and used only for the most egregious issues reported by Customer Service.
HallmarkAt least one team uses the tools sporadically. At worst, several teams hold redundant licenses, such as separate Qualtrics instances per LOB or brand.
OwnerNo one. Whoever bought the license.
An existing executive sponsors a central CX effort, or a customer-centric leader is hired and carries it as part of a wider role: Chief Experience Officer, CIO, COO.
HallmarkPlatforms begin to centralize. One person or a small group holds a mandate to streamline efforts and make CX data a trusted source.
OwnerExecutive sponsor with a nascent team.
Multiple tools are centralized. Working relationships exist with business leaders and director-level operations across the matrix.
HallmarkEvery request is supported by the platform team. New projects include CX tooling in the launch plan, both instrumentation and launch monitoring.
GapProactive work is sporadic, done by the occasional employee or CX Analytics partner.
OwnerCX Analytics, reporting to the sponsor.
A dedicated person or small team mines the CX analytics and brings sized opportunities to business teams, unasked.
HallmarkOpportunities are quantified in dollars, A/B tested or fixed with the product manager, and monitored to confirm value. A wins dashboard is kept; each partner team reports its wins to its own leadership.
OutputYear-end summary of revenue gains, conversion increases and operational cost savings.
OwnerCX SWAT, with CX Analytics as its platform partner. New internal clients are recruited with opportunities in hand.
Larger data sets are mined and combined with outside market research to advise on new market opportunities and shifts in the business.
HallmarkCX insight is an input to decisions about the changing economy, customer behavior, current events and competitive moves. CX holds a stake at every level, from operations through business development.
OutputMarket and portfolio recommendations, not only product fixes. CX leadership sits in planning and business development conversations as a standing member.

Each stage in detail, and what unlocks the next one
How to use this page
Find the hallmark that describes your organization today. Then read the unlock in that row. That is the next investment. Skipping a stage usually means the stage above collapses back into reactive work within a year.
Where most large companies sit
Between stages 1 and 3, often with pockets of stage 4 energy from individuals. The move from 2 to 3 is the hardest culturally, because it asks LOBs to give up their own licenses.
The two teams
Stage 3 is where CX Analytics is established as a shared service. Stage 4 is where CX SWAT is formed on top of it. Their roles, loop and partners are on the companion reference.
